I build the systems that let a distributed workforce scale: onboarding, coaching, SOPs and oversight.

Former Chief of Staff and Director of Operations. I ran a remote operation of 200+ caregivers across 7 territories, took coordinator caseload from 15 to 60+, trained 6 of our 7 managers to coach, and built the 12-day onboarding and 500+ page SOP library behind it. Earlier, I managed two five-year education grant programs ($7.6M and $7M) at California State University, Dominguez Hills.

Months โ†’ 2+ yrs

Caregiver tenure

Average caregiver tenure went from a few months to over two years, in an industry where about 70% of new hires quit within 100 days.

15 โ†’ 60+

Coordinator caseload

I moved scheduling, compliance and recruiting into dedicated roles and took coordinator caseload from 15 to 60+.

8 p.m.

Model and proposal

Extended service to 8 p.m. across all 7 territories without paying for a 12-hour day.

Day 12

Onboarding to solo

Built a 12-day onboarding program with knowledge checks and ownership gates: most new coordinators were carrying the full role solo by day 12.

What I do well

"Roya is a very capable executive who could easily handle a business 10 times the size and complexity of Tandem."

"She is an employee in good standing and if we could, we'd rehire her immediately."

Frank Carrere, Chief Executive Officer, Tandem Care (written as the company was shutting down)

I make sure learning turns into behavior. Most training ends at the workshop. Mine includes a way to check that people are actually doing it: follow-up observations, recorded conversations scored against a rubric, and AI checks with human review. I design change for the real world, where things break. I led the migration off Skedulo onto a planner app that was still being built, ran both systems in parallel for a month, and cut over on the originally planned date. I turn data into decisions leaders act on. I modeled visit demand by time block and got the operating-hours change approved organization-wide, extending service to 8 p.m. across all 7 territories. One dashboard showed school leaders which students needed help instead of a class average that hid them. I grow people into leaders. From teachers learning to lead adults to coordinators learning to coach, I build the practice, the tools and the follow-through. See the work โ†’ Work Sample: Teaching Experts to Lead Adults

I put AI to work with guardrails people can trust. I wrote the standard for when AI output counts as a fact and when a human has to check it, after two of its findings in one day nearly became accusations. See the work โ†’ Work Sample: The AI Evidence Standard

These are working notes on projects I have owned, written as method rather than as job history. Each one states the problem, what I did, what happened, and what I would not claim.

How these are written. Every number here is one I can source. Where an outcome has more than one plausible cause, the note says which part is mine.

The three areas

  1. **Operating Systems and Governance โ†’:** the record, the standards, and what happens when the person holding them leaves.
